Ecommerce PPC Agency for Shopify Brands Doing $2–5M
For a Shopify D2C brand, ecommerce PPC means one thing that matters: Google Ads. Search, Shopping, and Performance Max, sitting on top of a Merchant Center feed that either works or quietly caps everything above it.
That's all we do. No Amazon PPC, no Microsoft Ads, no paid social, no lead gen. One platform, one type of client.
We audit the feed and the tracking, rebuild the account across Search, Shopping, and PMax, then optimise it daily against your real break-even ROAS. Only for Shopify D2C brands doing $2–5M a year.
15 minutes · Free account audit · No pressure, no hard sell · You keep the findings either way
What ecommerce PPC actually covers for a Shopify brand
"PPC" is a wide word. It covers Amazon Sponsored Products, Microsoft Advertising, paid social, and a dozen retail media networks. Most ecommerce PPC agencies list all of them on a services page.
For a Shopify D2C brand at $2–5M, the money is concentrated in three Google surfaces and one file:
Shopping
Product listings against high-intent queries. Usually the largest share of non-brand revenue, and the one most exposed to feed quality.
Performance Max
Powerful when structured by product line and region. A budget leak when handed one asset group and left alone.
Search
Brand, non-brand, and competitor terms, separated. Mixed together, brand revenue flatters the account and hides whether anything new is being created.
The Merchant Center feed
Not a campaign, but the input every campaign above depends on. Titles, attributes, identifiers, variants. Get it wrong and the other three underperform no matter how they're managed.
So when we say ecommerce PPC, we mean Google Ads. If you came here using a different word for the same thing, you're in the right place.
What we don't do is more useful to know than what we do.
No Amazon PPC. No Microsoft Ads. No Meta or TikTok buying. No SaaS, no lead gen, no local services. If you need an agency that covers every channel, there are good ones and we're not one of them.
Most stalled ecommerce PPC accounts aren't a strategy problem
When a brand tells us their ecommerce PPC "didn't work," we almost never find bad strategy. We find bad inputs.
Product titles templated across every variant, so forty SKUs compete against each other for the same query. Conversion actions counting add-to-carts and page views alongside purchases. A Performance Max campaign with one asset group and no structure, spending wherever the algorithm likes.
Then somebody optimises on top of that. Diligently, often competently. It doesn't matter. Every bid decision made against numbers that aren't real is a decision made at random.
Bad feeds lose before campaigns even launch.
An Australian jewellery brand came to us with page views, carts, and checkouts all registering as conversions, plus duplicate purchase trackers on top. Their previous agency had been optimising against fiction for months. We cut it to a single primary purchase action, restructured by product and region, and rebuilt the feed. Five months later: A$331,092 in tracked revenue at 3.0x blended ROAS against a 1.3x break-even, above break-even in every month including one lost to a stock shortage.
Nothing about that was clever. It was arithmetic that finally had honest numbers going into it. That's why every engagement starts with an audit, not a campaign build.
Who this is for
We're a good fit if:
- You're a Shopify D2C brand doing $2–5M a year and your paid mix is mostly, or entirely, Meta
- You can name your contribution margin, or you want someone to work it out with you before setting a single ROAS target
- You've either never built Google properly, or you have an account that stalled and you suspect the channel isn't the reason
- You want to see the mechanics of your own account, not receive a monthly PDF from a black box
And here's who we turn away
Most agencies bury this. It's the most useful thing on the page, so it goes in the middle of it.
- Anyone who needs Amazon PPC, Microsoft Ads, or paid social. We run Google. One platform, properly.
- Anyone not on Shopify. Not WooCommerce, not Magento, not BigCommerce, not a custom build.
- SaaS, lead gen, and local services. Different mechanics, different problems, and nothing we've learned on Shopify transfers cleanly.
- Accounts materially below the $2–5M band. A daily optimisation cadence needs enough conversion volume to compound. Below a certain point you're paying for attention the data can't use.
If you're reading that list and recognising yourself in it, we've just saved you a call. Turning that work away is the reason the specialisation is worth anything at all.
What a specialist ecommerce PPC agency does differently
Look at the ecommerce PPC agencies ranking for that phrase and count the platforms on their services pages. Google, Meta, Amazon, Microsoft, TikTok, sometimes Pinterest. Breadth is what an agency sells when depth isn't available.
We only work with Shopify brands, and only on Google. Turning away every other kind of work is the entire reason the specialisation is worth paying for.
No education tax
We know Shopify's thank-you-page tracking quirks, GMC feed structure, and the app conflicts that silently break purchase data. On day one, not month three. You don't pay for us to learn your platform.
Daily optimisation, not weekly
Most agencies review accounts once a week. Auction dynamics, budget pacing, and feed health move daily. An account touched every Monday runs unattended for six days out of seven.
Profit, not spend
We manage toward blended ROAS against your real break-even number, calculated from your contribution margin. Not toward spend growth for its own sake. Here's how that number is actually worked out.
What our ecommerce PPC management includes
Audit & feed optimisation
Merchant Center feed audit and cleanup: product titles, categorisation, attributes, and the feed health issues that silently cap Shopping and PMax before a single bid gets adjusted. This is where we start, every time.
Conversion tracking setup
Shopify-specific implementation. Thank-you-page tracking, Google Tag Manager configuration, and Enhanced Conversions where it applies, so your campaign data reflects what actually happened at checkout.
Campaign build across Search, Shopping, and PMax
Search, Shopping, and PMax built as one account rather than three siloed experiments, structured around your catalogue and your margin profile. Brand and non-brand separated from day one, so you can see what's genuinely new.
Daily optimisation
Bid, budget, asset, and structural management, worked every day by the same people who built the account. No handoff to a junior six weeks after you sign.
Weekly performance updates
Blended ROAS against your break-even, spend, and what changed. Five minutes to read, no dashboard screenshots, no paragraph about impressions.
The numbers
Every ecommerce PPC agency shows you a ROAS. Almost none of them shows you the break-even it was measured against, which is the number that decides whether the first one meant anything. Both columns are below, from real client accounts. No projections, no ranges.
| Brand | Spend | Tracked revenue | ROAS | Break-even | Timeframe |
|---|---|---|---|---|---|
| Sports sunglasses (UK) | £115,022 | £556,885 | 4.8x | 1.7x | 9 months |
| Jewellery (AU) | A$108,876 | A$331,092 | 3.0x | 1.3x | 5 months |
| Pet accessories (UK) | £31,198 | £177,593 | 5.7x | 1.58x | 9 weeks |
| Sportswear | — | £84,952 | 5.09x | — | 3 months |
| Kitchen | — | £30,276 | 4.93x | — | 3 months |
The top three rows are blended ROAS measured against a verified break-even, with full monthly breakdowns on each linked case study. The bottom two are account-reported ROAS over the period stated.
Across the portfolio: $150M+ in tracked revenue, 70+ Shopify brands, 4.4x average blended ROAS. Google Partner certified.
Three details worth pulling out of those numbers
The sports sunglasses brand was stuck at £4k–£7.7k a month in revenue with an inflated brand-only ROAS that looked fine and created no new demand. We built the non-brand engine from zero: Shopping by product line, PMax by region, competitor campaigns. Spend scaled 60x, from £340/month to £21k+/month, and the account cleared break-even in 9 months out of 9.
The jewellery brand had an account that wasn't telling the truth. Page views, carts, and checkouts were all counted as conversions, with duplicate purchase trackers on top. We cut it to a single primary purchase action, rebuilt structure by product and region, and rebuilt the feed. 5 out of 5 months above break-even, including a month with a stock shortage.
The pet accessories brand was Meta-only and three months old. Zero Google presence, no feed, no tracking. Campaigns were live within five days of signing.
What clients say
"Before I reached out, I had zero Google revenue. The brand is only three months old. I just didn't have the bandwidth to start learning Google Ads on my own."
Founder, pet accessories brand
"We've now grown to 16% of our revenue coming from Google, but only 8% of our ad spend is Google. Our return on ad spend is much better on Google than it is everywhere else."
Founder, pet accessories brand
"Best in the business, super clear instructions, and always on standby to answer my questions. Highly recommend."
James Pullicino
"My go to team for all things Google Ads, always results driven. Highly recommended!"
Freddie Clough
"They are the real deal. Handled our brand with such knowledge."
Archie Norris
"Efficient, effective, honest, transparent and nothing if not sincere."

How it works
- 01 Discovery call (15 minutes). We ask about your margin structure, current spend, and what's happened in the account so far. You ask us anything.
- 02 Free account audit. We go into your Google Ads account and Merchant Center and tell you what we find. Feed errors, tracking gaps, campaign structure. You get the findings whether or not you work with us.
- 03 Fix the foundations. Tracking and feed first. We don't scale spend on top of broken measurement.
- 04 Build and scale. Search, Shopping, and PMax, managed daily against your break-even ROAS.
If you're switching from another agency, we handle the transition. You don't run a parallel process while it happens.
Questions founders ask before booking
Find out what your account is actually capable of
Before you shortlist ecommerce PPC agencies, get someone to check whether your conversion data is telling the truth. It's a ten-minute job and it changes what every other number on your dashboard means.
We'll go into your Google Ads account and Merchant Center and tell you what's actually there. You keep the findings whether you hire us or not.
